You run a 40-room boutique hotel near The Woodlands Waterway, an inn on Lake Conroe, or a handful of short-term rentals in Montgomery. Every month you look at the statement and see the same thing: a big share of your revenue went to Expedia, Booking.com or Airbnb before it reached you.
That’s the norm, not a failure on your part. Cloudbeds’ 2026 State of Independent Hotels report found that OTAs accounted for 63.4% of independent hotel bookings in 2025, across 90 million bookings worldwide. The OTAs are good at what they do, and you probably can’t cut them off. But you can shift more of your guests to your own website, and each one you move keeps more money in your pocket.
Below is the playbook we’d use for an independent or boutique hotel, an inn or a small short-term rental operation in Houston, The Woodlands or around Lake Conroe, starting with the free fix most of them haven’t turned on.
What OTA commissions really cost you
There’s no single published rate. Booking.com’s partner help says its commission percentage varies by country, property type and location, and that programs like Genius, Preferred Partner and Visibility Booster can raise it above your contract rate. Industry writers at Hotel Online put typical OTA commissions at 15 to 25 percent of the room rate. On the rental side, Airbnb’s host fee page says most hosts on the host-only fee structure pay 15.5%.
Here’s what that looks like on a two-night weekend stay at $189 a night:

The direct row is an estimate; your card processing and booking engine costs will vary. The point holds: moving 20 bookings a month from OTA to direct on a property like this is worth well over $1,000 a month before you count anything else.
Direct guests are also bigger guests. SiteMinder’s Hotel Booking Trends data, reported by PhocusWire put the average booking value on hotel websites at $516, against $312 for OTAs.
Your goal is a better mix, not zero OTA bookings. Use the OTAs for discovery and far-away travelers, then win the repeat stay, the local weekend and the group block directly.
Google free booking links and hotel ads
Small hotels overlook this one more than anything else we check. Since March 2021, it has been free for hotels to appear in hotel booking links on Google, as announced by Google in March 2021. When someone looks at your hotel on Google Search or Maps and checks prices, your own website can show up right next to Expedia and Booking.com at no cost per click.
Most independent properties get there through their booking engine or channel manager, many of which act as Google connectivity partners. Ask yours directly: “Do you send our rates to Google Hotel Center for free booking links?” If the answer is no, or they want a large monthly fee for it, that’s a good conversation to have at renewal.
When to pay for hotel ads
Free links show up, but paid hotel ads get the top spot. Google currently offers Target ROAS, Enhanced CPC, Manual CPC and CPC% bidding for hotel campaigns, per Google’s hotel ads bidding overview, and notes that commission-based bid strategies are being phased out. Google also offers Performance Max for travel goals, which requires linking Google Ads to Hotel Center or creating a hotel properties feed, and runs across Google’s ad inventory.
For most independent hotels, we’d start small:
- Bid on your own hotel name so the OTAs don’t buy your guests back from you. Brand searches are cheap and convert.
- Run hotel ads or Performance Max for travel goals with a target return, not a big daily cap.
- Track booking engine revenue in Google Analytics and Google Ads so you see room-night revenue, not just clicks.

Your Google Business Profile is a booking channel
For a hotel, the Google profile is where guests compare you, read reviews, check the pool photos and click to book. Treat it like a storefront.
- Accurate category: Hotel, Inn, Bed & breakfast, Resort hotel or Motel. Short-term rentals usually don’t qualify for a hotel profile, so rental operators should lean on their own site and the OTAs.
- Amenities and attributes: pool, free parking, pet-friendly, EV charging, breakfast. Travelers filter on these.
- Photos that sell the stay: the room at golden hour, the lake view, the walk to the Waterway, the bathroom. Update them at least each season.
- Accurate check-in and check-out times, phone and website link that points to your booking page, not a generic homepage.
- Questions answered: distance to the Pavilion, to the nearest hospital, to the marina. Put those answers on your site, too.
Reviews matter here more than almost anywhere. Answer Google and TripAdvisor reviews, the good and the bad, with something specific from the stay, so it reads like a person at the front desk wrote it. The demand calendar for Houston, The Woodlands and Lake Conroe
Generic hotel marketing advice ignores the thing that matters most: why people come here. Houston-area demand is a stack of very different trips, and each one needs different messaging and timing.
- Conventions downtown. The George R. Brown Convention Center has 1.2 million usable square feet and ranks among the ten largest in the country, according to Visit Houston. When a big show fills downtown, rates spike across the city, and travelers look further out.
- Energy industry events. The Offshore Technology Conference fills NRG Park every May, and business travel to the Energy Corridor runs year-round. Weekday corporate demand is steady for properties along I-10 West.
- RodeoHouston. The 2027 rodeo runs March 2 through March 21, 2027, three weeks of concerts and visitors from across Texas.
- Medical travel. The Texas Medical Center reports 10 million patient encounters a year. Patients and families often need longer stays, weekly rates and quiet rooms close to a shuttle.
- Concerts in The Woodlands. The Cynthia Woods Mitchell Pavilion holds 16,500 people, and fans who don’t want to drive home on I-45 after a show need a room within walking or rideshare distance.
- Lake Conroe leisure. the San Jacinto River Authority manages the lake, a reservoir of roughly 21,000 acres. Spring and summer weekends, holiday weekends and fishing tournaments drive leisure demand from Houston and beyond.
- Weddings. Spring and fall are prime wedding seasons, and venues in The Woodlands, Montgomery and Magnolia need room blocks nearby.
Put these on a 12-month calendar. For each event, decide two things in advance: will you raise rates, and will you run ads? Ads usually make sense for the shoulder nights around an event and for the gaps, not for nights you’ll sell out anyway. Hurricane season (June 1 to November 30) also deserves a plan: a clear cancellation policy on your site and a ready-to-send email if a storm threatens.

Packages, email and loyalty: the direct-only reasons to book
Guests book through an OTA because it’s easy and they trust it. To get them to book direct, give them something they can only get on your site. That doesn’t have to mean undercutting your OTA rate parity agreements.
- Packages: concert night with late checkout, lake weekend with a boat rental partner, medical stay with weekly rate and grocery delivery, wedding guest package with shuttle.
- Perks for direct guests: free parking, breakfast, a room upgrade when available, early check-in.
- Email list: collect emails from every guest, OTA guests included, at check-in. Send a short note before peak dates, a birthday offer and a “come back this fall” message. OTA guests become direct guests on their second stay.
- A simple loyalty program: “Stay three times, the fourth night is on us.” You don’t need an app.

Wedding blocks and group business
Groups are where independent hotels beat the OTAs outright, because group business is booked with people, not algorithms.
- Build a landing page for weddings and groups with room counts, a block request form and photos of your common spaces.
- Introduce yourself to wedding venues and planners within 20 minutes of your property. Offer a simple block contract with a clear release date.
- Do the same with corporate travel managers in the Energy Corridor and The Woodlands, and with event organizers who book the Pavilion or conference space.
- Give every block a unique booking link so you can track it, and send the couple or organizer a pickup report weekly.
A full wedding block on a fall weekend can be worth more than a month of OTA tuning.
Paid social and streaming for leisure demand
Lake Conroe and The Woodlands sell to Houston residents looking for a weekend away. That’s a paid social job: Meta and Instagram ads with short video of the view, the pool and the room, targeted to Houston-area zip codes with a direct-booking offer. Time them for the weeks before spring break, Memorial Day, July 4th and Labor Day.
Bigger properties can add streaming TV and audio in feeder markets like Austin, Dallas and San Antonio. Short-term rentals around Lake Conroe and The Woodlands
If you manage a few lake houses in Montgomery or Willis, or condos near the Waterway, the playbook is the same with smaller tools. You won’t get a hotel profile on Google, so your own website and your guest list do the heavy lifting.
- Get a simple direct booking site with a calendar synced to your Airbnb and Vrbo listings, so you never double-book.
- Offer a direct-guest discount that’s smaller than the platform fee you’d otherwise pay. On a $1,200 lake weekend, even a 5% discount leaves you well ahead of a 15.5% host fee.
- Leave a printed card in every property with your website and a return-guest code. The second booking is the one you want direct.
- Run Meta ads to past guests and lookalikes before Memorial Day and Labor Day, when Houston families plan lake weekends.
Check the local rules before you advertise, too. Short-term rental registration and hotel occupancy tax requirements differ between cities and counties around the lake, and a listing that gets pulled costs you more than any commission.
